Work Case study: Fitness

Club Sudo: 325 members before the doors even opened.

Club Sudo launched in January 2025 with no infrastructure, no content and no systems. We came in a month before opening and built everything. By launch day they had 325 paying founding members before a single person walked through the door.

One month out. Nothing built.

Club Sudo was a brand new business with a January 2025 opening. And in December 2024, one month out, they had nothing built. No content. No digital presence. No lead funnel. No CRM. No systems to capture or convert interest. No way to generate the one thing every new fitness business needs before it opens: a founding member base.

Most gyms open their doors and hope people show up. The smart ones sell memberships before the doors open, building a community, creating urgency, and securing cash flow before a single class is delivered. But doing that requires a machine most new businesses don’t have.

Club Sudo had a great concept and a launch date. They needed everything else.

( What we built )

Built from the ground up. Built fast.

( 01 )

Founding Member Campaign Strategy

Designed the prelaunch offer and campaign strategy around founding member exclusivity, positioning early membership as a limited opportunity with founding member pricing and access. Urgency and exclusivity are the most powerful conversion levers in a prelaunch campaign. We used both.

( 02 )

Lead Generation (Meta + Google)

Launched paid campaigns in December targeting the local market: generating interest, capturing leads, and funnelling them toward the founding member offer before the gym was even open.

( 03 )

Content Production

Scripted, filmed and edited prelaunch content that built anticipation, showing the space, the concept, and the culture being built. Content designed to make people want to be part of something before it existed.

( 04 )

Instagram Management

Built Club Sudo’s social presence from zero: establishing a brand, growing a local following, and creating a community invested in the opening before it happened.

( 05 )

Custom CRM + Lead Funnel

Every lead captured, tracked and managed. With 1,300 leads coming in over 4 months, a proper system was the difference between converting them and losing them.

( 06 )

Automated Nurturing + Appointments

SMS and email sequences launched immediately when a lead came in: following up, handling questions, and moving prospects through the founding member funnel. Appointment coordination handled the booking so the Club Sudo team could stay focused on preparing for opening day.

( 07 )

Email + SMS Marketing

Ongoing campaigns warming the full pipeline: keeping leads engaged, building excitement, and converting holdouts through the prelaunch window.

( 08 )

Website

A launch ready website built to capture founding member sign ups and convert curiosity into commitment.

The full Stellr Growth System. One partner. Every channel. One goal: founding members.

They opened to a community.

From December 2024 to March 2025, four months, one of which was prelaunch:

  • ~1,300 leads generated at approximately $3.08 per lead
  • ~25% conversion rate, one of the strongest we’ve seen across any campaign
  • ~325 founding members signed before and immediately after launch
  • $4,000 in total ad spend
The math

Club Sudo didn’t open to an empty gym. They opened to 325 paying members already invested before the doors unlocked. That recurring revenue compounds every month going forward.

( In their words )

“Incredibly happy with not only the results the Stellr team has produced but their customer service and attention to detail is second to none.”

Club Sudo

( The takeaway )

The best time to market a gym? Before it opens.

The second best time is today. Club Sudo proved that with the right system, a new business doesn’t have to spend its first year building slowly from zero. You can launch with momentum.
